Engagement: CTO-as-a-Service – Full ownership of technology delivery for an electric vehicle (EV) tokenization platform, including investor dashboard and portfolio management tools.
Challenge & Risks: YieldGuru’s mission-critical platform aggregates EV portfolio data for global investors. Prior to Kontorva, repeated contractor turnover left the stack unstable. The 6‑month roadmap was at risk: poor code quality and unmanaged tech debt threatened delays, while security concerns (handling investor data) posed compliance risks.
Kontorva Solution: Kontorva deployed a cross-functional senior engineering team (8–10 seasoned developers and architects; assumption: 3 seniors, 5–7 mid-level) within 2 weeks. We instituted a strict Scrum process with two-week sprints and a Trello board for accountability. Technical governance was enforced via automated code reviews and CI/CD pipelines. Each feature passed through security scans and load testing (DORA-inspired practices). A weekly architecture review with the YieldGuru CTO kept focus.
Key Deliverables:
- Full-Stack Platform Revamp: Rebuilt the front end (React) and back end (Node.js+PostgreSQL) for scalability. Refactored core modules to microservices. (Assumption: 50k+ lines of new code).
- Investor Dashboard: Designed a new UI for portfolio tracking with real-time charts.
- Security & Compliance: Implemented OAuth2 + JWT auth, end-to-end encryption for data at rest/in transit. Integrated threat scanning tools.
- CI/CD Pipeline: Configured Jenkins-based pipeline for automated builds, unit tests, and deployments to AWS (using Docker/Kubernetes).
- Documentation & Training: Delivered full system docs and trained two in-house engineers for ongoing support.
Outcomes & Metrics: Kontorva’s engagement fully restored the project schedule. All sprint goals were met on time (100% on-schedule delivery). Post-launch analytics showed 45% faster page loads and 99.9% uptime (versus 97% before). The product roadmap acceleration cleared backlogs: a new mobile app feature was released 30% sooner than originally planned. Critically, there were zero security incidents post-release. Leadership feedback praised the robustness: “Kontorva’s team gave us true CTO-level ownership; we can now focus on fundraising while they handle tech” (see Appendix).
Operational Scope & Exit: This engagement was scoped as a 6‑month continuous service with bi-monthly exit reviews. Kontorva defined clear exit criteria (complete feature set, all knowledge transfer completed). Post-MVP, we transitioned YieldGuru to a maintenance agreement. (Assumption: 1 senior dev remained on call.) Planned transition was risk-mitigated by overlap weeks and documentation handover.
